Connected operating model
Market entry is not one decision. It is a connected operating system.
Research, positioning, assets, infrastructure, market contact and sales learning affect each other. Scale2Germany keeps them inside one accountable programme so evidence can change the work while the market is being tested.
Four failure patterns, expanded
Copy and translate
The Finnish website, value proposition and pricing are transferred directly into Germany. Language changes; market relevance may not.
Hire first
A local salesperson is recruited before the market thesis, assets and acquisition system are credible. The employee becomes responsible for proving every assumption alone.
Buy disconnected projects
Research, introductions, translation, campaigns and sales activity are purchased separately. Valuable work is lost in the handovers.
Measure activity, not learning
Contacts, emails and meetings are counted, but objections and market evidence do not change the ICP, positioning, assets or channel strategy.
A salesperson should run a system — not be expected to invent one alone.
The build–operate–learn loop
Each cycle produces evidence that changes the next cycle. Nothing is delivered as a finished document and left there.
- 01
Assess and focus
Clarify readiness, commercial logic, constraints, target hypotheses and the smallest credible route to market.
- 02
Build
Create the initial positioning, localised assets, sales infrastructure, account criteria and measurement system required for a serious test.
- 03
Operate
Research relevant companies and buyers, execute the agreed channel mix, manage first-level responses, work to create relevant conversations and document the market response.
- 04
Learn and adapt
Turn responses, objections, engagement and buyer conversations into changes in the ICP, message, assets, pricing assumptions and channel mix.
- 05
Scale, hand over or stop
Expand what works, strengthen unresolved areas, transfer the system to an internal or local team — or stop further investment with clearer evidence.
Responsibilities and decision cadence
Every two weeks
Working session: evidence, decisions, next market plays
Monthly
Evidence report: activity, responses, objections and what changed
Day 90
Formal strategic checkpoint: continue, redirect or document a hold case
Month 6
Decision, playbook, handover and next-stage recommendation
Client ownership and handover
The agreed domains, assets, CRM data, account research and playbook are built for continued client ownership and handover.
A local salesperson may be the destination — not always the starting point.
Hire before validation
- One person inherits unresolved market assumptions
- Positioning and assets may still need to be created
- Recruitment and employment commitment begin immediately
- Learning often remains with the individual
- Performance expectations may be unclear
Build and validate first
- Assumptions are made explicit and tested
- Initial positioning and assets are prepared for the market
- Investment is staged around evidence
- Learning is documented in the company-owned playbook
- ICP, sales motion and leading indicators become more concrete
When the evidence supports a local hire, that person should inherit a clearer market thesis, usable assets, defined target accounts, a functioning CRM and documented learning — not a blank page.
